    If you’re tired of team exercises that feel forced, try the Start / Stop / Continue ritual that actually builds team bonding. Here’s how to do it: Step 1: Pick a topic Choose one specific area you want to improve. You can do this as a team (like marketing strategy, branding, or workflow) or even as a couple or family (like health habits or household routines). When my team did this for our marketing strategy, we asked: “What’s working? What’s not? What should we try next?” Step 2: Sticky it up Give everyone a stack of sticky notes. Each person writes down every task they do related to that topic (one per note). Then, color-code: • Different colors for different people (for transparency) • Or all one color if you want to keep feedback anonymous This part alone often surprises people. We realize how many invisible tasks we’re doing, and how much effort goes unnoticed. Step 3: Place the tasks Draw three columns on the board: 🟢 Start – New ideas or things worth trying 🔴 Stop – Tasks that drain time or add no real value 🟡 Continue – What’s working and worth doubling down on Then, together, sort each sticky. When we did this at Science of People, we learned: • We wanted to start experimenting with Medium and LinkedIn posts • We needed to stop wasting time on low-return platforms (sorry, X) • And we should continue doing more of what was driving real results (YouTube, email newsletters, and blog writing) If you disagree on something (like we did about Medium), place it in between columns as a trial. Set a test period. For example, “Let’s try this for 2 months and then review.” Step 4: Create a safe space This is a critical step. Start / Stop / Continue only works when feedback feels safe. You’re talking about the task, not the person. We even use different colored stickies to separate ideas from ownership. That way, no one feels attacked. When people feel psychologically safe, they share the truth, and that’s when real improvement happens. Step 5: Assign and act Insight without action is just decoration. So before you finish, assign ownership: • Who’s starting the new tasks? • Who’s stopping or phasing out the old ones? And for the “Continue” column, ask: “Can we make this even better?” A bonus: It works outside of work, too I even do this exercise with my husband once a year, for our health and habits. We’ve listed things like: • Start: Morning protein shakes, evening routines • Stop: Buying soda, eating out too often •Continue: Yoga and weekend soccer We walk away feeling more connected and intentional. The takeaway: When you pause to ask, “What should we start, stop, and continue?” you give yourself (and your team) permission to refocus energy where it truly matters.

    The lesson I take from so many dispersed teams I’ve worked with over the years is that great collaboration is not about shrinking the distance. It is about deepening the connection. Time zones, language barriers, and cultural nuances make working together across borders uniquely challenging. I see these dynamics regularly: smart, dedicated people who care deeply about their work but struggle to truly see and understand one another. One of the tools I often use in my work with global teams is the Harvard Business School case titled Greg James at Sun Microsystems. It tells the story of a manager leading a 45-person team spread across the U.S., France, India, and the UAE. When a major client system failed, the issue turned out not to be technical but human. Each location saw the problem differently. Misunderstandings built up across time zones. Tensions grew between teams that rarely met in person. What looked like a system failure was really a connection failure. What I find powerful about this story, and what I see mirrored in so many organizations today, is that the path forward is about rethinking how we create connection, trust, and fairness across distance. It is not where many leaders go naturally: new tools or tighter control. Here are three useful practices for dispersed teams to adopt. (1) Create shared context, not just shared goals. Misalignment often comes from not understanding how others work, not what they’re working on. Try brief “work tours,” where teams explain their daily realities and constraints. Context builds empathy, and empathy builds speed. (2) Build trust through reflection, not just reliability. Trust deepens when people feel seen and understood. After cross-site collaborations, ask: “What surprised you about how others see us?” That simple reflection can transform relationships. (3) Design fairness into the system. Uneven meeting times, visibility, or opportunities quickly erode respect. Rotate schedules, celebrate behind-the-scenes work, and make sure recognition travels across time zones. Fairness is a leadership design choice, not a nice-to-have. Distance will always be part of global work, but disconnection doesn’t have to be. I recently implemented a series of intentional team rituals for one of my clients, and the transformation has been incredible. For the first time, the team finally has a space to share openly, talk about what’s important, and engage in authentic conversations that drive performance. 💡 Team rituals aren’t icebreakers—they’re purposeful, evidence-based practices designed to embed psychological safety into the team’s rhythm. Each ritual serves a unique purpose, from encouraging healthy risk-taking to reinforcing shared values. Here are 5️⃣ powerful rituals I use: ✨ Team temperature check A quick check-in that helps everyone align on each other’s state of mind, fostering empathy and understanding from the start. ✨ Unspoken thoughts sharing A safe, dedicated space for team members to voice thoughts that might otherwise go unheard. This has been transformative in building trust and transparency. ✨ Risk round-up A reflection on recent risks taken, regardless of the outcome, to normalize growth and show that taking chances is valued. ✨ Intelligent failure celebration A space to celebrate ‘intelligent’ failures, focusing on lessons learned and supporting a culture of experimentation and innovation. ✨ Team value stories Weekly storytelling of how team values come to life, creating a shared sense of purpose and reinforcing a culture of belonging. 🔎 How to measure impact and progress? I use a Psychological Safety Scan for my clients before and after implementing these rituals to capture the tangible progress in team dynamics.     𝑻𝒉𝒆𝒚 𝒉𝒊𝒕 𝒕𝒉𝒆 𝒈𝒐𝒂𝒍. 𝑪𝒆𝒍𝒆𝒃𝒓𝒂𝒕𝒆𝒅. 𝑴𝒐𝒗𝒆𝒅 𝒐𝒏. 𝑻𝒉𝒆𝒏 𝒓𝒆𝒑𝒆𝒂𝒕𝒆𝒅 𝒕𝒉𝒆 𝒔𝒂𝒎𝒆 𝒎𝒊𝒔𝒕𝒂𝒌𝒆𝒔 𝒐𝒏 𝒕𝒉𝒆 𝒏𝒆𝒙𝒕 𝒑𝒓𝒐𝒋𝒆𝒄𝒕. Sound familiar? A team closed a major deal. Leadership congratulated them. Everyone moved on to the next quarter. No one asked: “What made this work? What would we do differently?” Three months later, they tried to replicate the success — couldn’t. Because no one had captured what actually drove the win. McKinsey found that organizations with structured learning processes are 2.5× more likely to sustain performance, yet most skip the debrief and wonder why progress doesn’t stick. 𝘊𝘰𝘯𝘵𝘪𝘯𝘶𝘰𝘶𝘴 𝘪𝘮𝘱𝘳𝘰𝘷𝘦𝘮𝘦𝘯𝘵 𝘪𝘴𝘯’t 𝘸𝘰𝘳𝘬𝘪𝘯𝘨 𝘩𝘢𝘳𝘥𝘦𝘳 — 𝘪𝘵’𝘴 𝘳𝘦𝘧𝘭𝘦𝘤𝘵𝘪𝘯𝘨 𝘴𝘮𝘢𝘳𝘵𝘦𝘳. 𝑻𝒉𝒆 𝑳𝒆𝒂𝒓𝒏𝒊𝒏𝒈 𝑳𝒐𝒐𝒑 High-performing teams don’t just execute. They learn, capture, and apply. 1. Execute → Deliver the outcome 2. Apply → Embed learnings into the next cycle Most teams stop at Step 1. The best close the loop. 𝑻𝒉𝒆 𝑹𝒉𝒚𝒕𝒉𝒎 𝒐𝒇 𝑰𝒎𝒑𝒓𝒐𝒗𝒆𝒎𝒆𝒏𝒕 Improvement isn’t a project. It’s a practice. Daily: 5-min huddles → “What’s working? What’s stuck?” Weekly: 15-min retros → “What did we learn this week?” Quarterly: Strategic debriefs → “What patterns are emerging?” If reflection only happens when things go wrong, you’re learning too late. 𝐂𝐨𝐦𝐦𝐨𝐧 𝐌𝐢𝐬𝐭𝐚𝐤𝐞𝐬 ❌ Celebrating wins without decoding success ❌ Repeating mistakes because no one reflected ❌ Treating improvement as a one-off project ❌ No feedback loops — teams flying blind 𝐋𝐞𝐚𝐫𝐧𝐢𝐧𝐠 𝐓𝐞𝐚𝐦𝐬 𝐃𝐨: ✓ Debrief every outcome — success and failure ✓ Make reflection part of weekly rhythm ✓ Capture insights in living systems, not cluttered docs ✓ Apply relentlessly 𝑻𝒉𝒆 𝒉𝒂𝒓𝒅 𝒕𝒓𝒖𝒕𝒉: If you’re not getting better, you’re getting beaten. The fastest teams aren’t the busiest — they’re the most reflective. Reflect: → When did you last debrief a success to understand what made it work? → Do you have a weekly rhythm for learning — or only during crises?     Most teams don’t get better because they don’t take time to debrief. Last year, I had the honor of doing a bunch of leadership development work alongside my dear friend and amigo, Michael French. He’s a multi-time founder with successful exits, a fantastic family, and a heart of gold. One of the most powerful tools we taught together (really he, Michael O'Brien, and Admiral Mike McCabe taught, and I amplified in my sessions) was the concept of a Topgun-style debrief — and then we practiced it ourselves after every single session as a group. It’s a simple but transformative ritual. After every experience, we’d ask each other: What went well? What could have gone better? And what actions will we take to be even better next time? That’s it. Just three questions. But when asked in a space of trust, it opens the door to continuous improvement, honest reflection, and shared learning. The coolest part? Michael started doing it at home with his son — and now his son comes home from school excited to debrief the day with his dad. That’s when you know the tool is working. The origins of this approach go back to the Navy Fighter Weapons School — better known as Topgun. In the 1960s, Navy pilots were underperforming in air combat. So they changed the way they trained. But more importantly, they changed the way they debriefed. They created a culture of constructive, positive, inclusive performance reviews — grounded in trust, openness, and the pursuit of excellence. Led to a 400% improvement in pilot effectiveness. The philosophy was clear: the debrief is not about blame or fault-finding. It’s not about who “won” the debrief. It’s about learning. It’s about getting better — together. The tone is collaborative, supportive, and often informal. The goal is to build a culture of reflection where people feel safe enough to speak, to listen, and to grow. Most organizations only do debriefs when something goes wrong. But if we wait for failure to reflect, we miss all the micro-moments that help us move from good to great. Excellence isn’t a destination. It’s a mindset. It’s the discipline of always being open to improvement — even when things are going well. Especially when things are going well. So here’s my nudge to you: give this a try. Whether it’s with your team, your family, your partner, or just yourself at the end of the day — ask those three simple questions. What went well?     I was having team with my neighbors who is Director at a reputed consulting firm. He has seen me facilitate teams for bring clarity through Sketchnotes 📝 He promptly asked me to suggest some way to resolve conflicts in his team. He said “they are always on fire, waiting to put each other down”. My eyes lit up and rolled up 🧠remembering what I did in my team few years ago. In high-performing teams, conflict is inevitable. When collaboration 👥is frequent and stakes are high, differing working styles, communication gaps, and behavioural patterns can often spark friction. But rather than letting these conflicts fester, what if we turned them into opportunities for clarity and growth? One powerful ritual I’ve found useful is something called a Behavioural Retrospective 🙌— a structured conversation that helps teams reflect on behaviours causing friction and co-create better ways of working together. Let’s break it down 🧩 What is a Behavioural Retrospective? Unlike project retrospectives that focus on processes and outcomes, a Behavioural Retrospective dives into the interpersonal actions and behaviours that impact team dynamics. It guides teams to safely surface frustrations, understand the root causes, and collectively agree on more constructive behaviours. Here’s a simple four-step framework to run one: ⸻ 1. Get Frustrations on Paper Start by asking team members to quietly write down actions or behaviours of peers that are frustrating them. Encourage specificity — focusing on actions, not people. ⸻ 2. Take Turns Sharing Create a safe, non-defensive space where team members can take turns sharing what they’ve written. A crucial mindset here: listen to understand, not to defend. Everyone deserves to be heard. ⸻ 3. Ask Revealing Questions Encourage the team to ask revealing, open-ended questions to uncover what’s beneath the surface. This helps build empathy, as people often act from unseen pressures or intentions. ⸻ 4. Make Suggestions for Alternate Behaviours End the session by inviting the team to suggest constructive, alternative behaviours. Focus on actions that can replace the problematic behaviours moving forward. Capture these as actionable, specific agreements. ⸻ Why This Works Behavioural Retrospectives promote empathy, mutual respect, and a culture of continuous improvement within the team. ⸻ If your team has been experiencing behavioural conflicts, this might be a good ritual to introduce in your next cycle.     After 15 years leading research teams and working with dozens of companies, I’ve learned that the most valuable leadership skill isn’t just on strategy or communication; a a leader, you should have structured reflection in your toolkit. Yet most leaders treat reflection like a luxury instead of a discipline and a need. Here are three concrete practices I use to make reflection actionable: 1. The Friday 3x3 (15 minutes) Every Friday at 6pm, I write down three things: ∙ One decision I’d make differently ∙ One assumption that proved wrong ∙ One thing I learned about someone on my team This isn’t about self-criticism. It’s about pattern recognition. Within a month, you’ll spot your blind spots. 2. The Quarterly Stakeholder Flip (30 minutes) Once per quarter, I review my major decisions from three perspectives: ∙ How my team experienced it ∙ How our industry partners viewed it ∙ How it looked from our funders’ position I literally write from their viewpoint: “Amrou made X decision, and from where I sit…” This practice has saved me from costly mistakes and rebuilt relationships I didn’t know needed repair. 3. The Project Post-Mortem—Before the Project Ends (1 hour) Most teams do retrospectives after a project wraps. We do them at the 75% mark. Questions we always ask: ∙ What’s working that we should protect? ∙ What are we avoiding that we need to address? ∙ What would we do differently if we started today? The goal isn’t perfection—it’s course correction while you still have time to act. The Real Value These practices have one thing in common: they create space between action and reaction. That space is where growth happens. Leadership isn’t about having all the answers. It’s about building the systems that help you find better questions.     In leadership, we often move at full speed—solving problems, making decisions, driving initiatives forward. But what if the most impactful thing we did in our meetings wasn’t the agenda item, but the pause before it? Lately, I’ve been considering introducing two intentional practices to my team that I’ve used elsewhere: 🧘 Centering – A brief moment to ground ourselves. A few deep breaths. A reminder to be present, to listen, and to engage fully. 💡 Rotational Reflection – Each meeting, a different team member shares a short reflection—something they’ve been thinking about, learning from, or inspired by. It could be a leadership insight, a work story, or even a personal observation that connects back to our work. I think the benefits are many… ✨ Creates psychological safety and human connection before we dive into business ✨ Encourages diverse perspectives and voices in the room ✨ Fosters a habit of continuous learning and self-awareness ✨ Reminds us that leadership isn’t just about what we do, but how we show up In a world that rewards speed, it’s worth remembering: the best leaders don’t just act—they reflect to respond.     One of the most powerful interventions a team coach can bring into the room is also one of the simplest: the pause. A pause creates space for the team to step out of “doing” and into noticing to reflect on how they are interacting, what patterns are showing up, and what is shifting in their collective system. This reflective space is at the heart of ICF Team Coaching Competency 5 Maintains Presence. I’ve shared Barry Oshry’s 'Time Out of Time' many times (a structured moment to step outside the action and see the dynamics at play). Another useful metaphor is Ronald Heifetz’s 'Dance Floor to the Balcony', which reminds us that teams can benefit from moving between immersion in the work and observing it from above. But these are just two of many tools coaches can use to build the habit of pausing and reflecting: - Check-in / Check-out rounds – quick reflections at the start or close. - Circle of Voices – giving everyone uninterrupted space to be heard. - Fishbowl conversations – inviting observation of dynamics before stepping back in. - Paired or trio reflections – smaller spaces to surface awareness. - After Action Reviews – structured debriefs of what happened, what was learned. - Constellations – physically mapping dynamics in the team. All of these techniques serve the same purpose: helping teams hit “pause,” shift perspective, and deepen their awareness of how they work together. Let me repeat. No WHAT they work on, but HOW they work. It’s often difficult to do so, because the team is pragmatic and focused on delivering the task at hand. However, coaches want them to take a step back, reflect, and proactively think about long-term effectiveness. Coaches want them to move beyond quick fixes to observe how we can become a truly effective team.
